How to Systematise Your Podcast Workflow

In this edition of Voics Voices, I’ll be walking through how you can create an efficient podcast by systematising your workflow.
Time is your greatest commodity.
You have a finite amount of time, but a long list of shit you need to get done.
On top of that, you need to run a podcast. Great.
Fumbling around with your show isn’t a good use of your time.
You either want to be working on things that drive revenue for your business or things you enjoy. I guess you could live life as well…
Regardless, for your podcast, it’s all about systematising your workflow.
Each episode shouldn’t be completely unique. It’s neither efficient nor effective.
Instead, you want to create scalable, repeatable processes throughout the entire podcast lifecycle.
The lifecycle acts like a flywheel. Every time you go around, the process gets better and better. Rep by rep. You’re looking for a simpler approach that is more efficient.
Here’s how you can do it:
1. Guest Research
How are you going to find new guests week after week? Document the exact process on how you’re going to discover them.
It can be as simple as taking a screenshot of people as they appear on Instagram (legit my strategy for 2 years).
You can make it a little more sophisticated by trawling through podcasts each week for new guests (my new strategy).
Whatever your process is, look at its effectiveness and how you can improve the outcome each time.
When research time comes up, you know you’re going to platform X, Y, Z to find guests.
2. Outbound Messages
I wrote an article before on how to craft the perfect outbound messages.
I save every template I create, whether that’s an email, short form or long form message.
When it’s working, you can reuse it.
When it’s not working, you can analyse why.
Don’t do something once and say it’s not working. Test a strategy 100 times check the results:
How many opens did you get?
How many responses did you get?
Are responses positive or negative?
What is your booked to sent ratio?
Without accurate data, you are directionless.
3. Interview Prep
Over time, you will develop a habit on how you research guests. While that’s a good thing, you can develop bad habits. For instance, watching a recent podcast of the guest and asking the same questions as another podcast.
A friend confessed to me over dinner recently that out of the 10 podcasts he’s been on, 8 of them have asked the same questions. Alarming.
It’s important to add systems into how you approach interview prep:
- Reviewing newsletter articles
- Scanning social media posts
- Researching industry events
- Reading book summaries
You need to find your edge and make it repeatable over the long run.
4. Episode Recording
No more fumbling over invites. Whip open a Calendly account and set specific times a guest can book from.
Removing the 20 minutes it takes to get everything set up frees you up to work on more important tasks.
5. Post Production
Production is one of those things that can range from 1 hour to 10 hours depending on how nuanced you want to become.
Regardless of what you want to do, you need a framework that scales:
- Similar introduction
- Brand kit strategy
- Episode layout
- Video filters
- Music library
Have each of them ready for deployment.
The benefit of this isn’t time saved. You’re building a brand and a brand NEEDS to be recognisable.
6. Marketing & Distribution
If you can crack getting your content to new audiences daily, it’s impossible to lose over a long enough time horizon.
Start simple: once you release an episode, share the thumbnail and covers as posts.
Have an interesting intro? Cut it into a clip.
Now you can repurpose this to YouTube, Instagram, Twitter, etc.
An important topic related to your business? Cut it into a clip.
An important topic related to your industry? Cut it into a clip.
